3 Macaron Fails and How to Fix Them: No Feet, Lopsided Shells, and Cracked Tops

Macarons might just hold the crown for the highest failure rate in the pastry world. Bar none.
Even a pastry chef with a decade of experience can lose an entire batch simply by switching ovens, trying a different brand of almond flour, working in a new kitchen, or even changing piping tip sizes. I once heard a MOF say that even the world's most accomplished pastry chefs cannot guarantee a perfect batch every single time.
Today, we are breaking down three of the most typical macaron disasters. Each case comes with a clear chain of reasoning and actionable corrections that you can apply to your own baking.
Case 1: No Feet – The Shells Puff Up Like Little Buns
Is your biggest frustration that the feet simply refuse to appear? The shells bake into round, puffy domes, with only a whisper-thin ruffle at the bottom – or none at all.
You have tried switching meringue methods, adjusting batter consistency, and changing your baking mat, yet nothing works.
Here is the likely culprit: severe deflation of the batter. During the macaronage stage, when you fold the French meringue into the TPT (almond flour and powdered sugar), you are being too gentle and folding more than 50 times. The result is that the air bubbles in the batter get crushed. When the shells hit the oven, there is simply not enough expanding force left to push the feet out.
The principle behind macaron feet is actually quite straightforward. The air bubbles inside the batter expand under oven heat. Because the surface has formed a skin, the expanding gases cannot escape upward, so they push downward and outward, creating that iconic ruffled foot.
A beautiful foot, therefore, does not depend on how stiff your meringue is. It depends on retaining just the right amount of fine bubbles in the finished batter.
The Fix:
Stop folding when you reach the ribbon stage. Lift the batter with your spatula – it should flow off in a continuous, ribbon-like stream. When you drop batter back into the bowl, the trail it leaves should disappear in about 10 seconds. At this point, the bubble count is exactly right: enough to produce feet, but not so many that the shells collapse.
Reduce your folding count from around 50 strokes to roughly 30, and the feet will show up immediately.

Case 2: Crooked Feet – Shells That Lean to One Side
This one comes from a hotel pastry kitchen. A newly hired pastry chef kept producing macarons with lopsided feet that looked as though they had been blown sideways by the wind.
The troubleshooting process was revealing. First, the batter itself was ruled out – a colleague using the exact same batch piped perfectly straight shells. Then, the oven was ruled out – both trays went into the same oven, and the crooked ones remained crooked.
The real cause was in the piping technique. Her piping tip was not perpendicular to the baking sheet.
When piping macarons, the tip must form a strict 90-degree angle with the tray. Apply even, steady pressure so that the batter naturally settles into a perfect circle. If the tip tilts, the batter flows unevenly – thicker on one side, thinner on the other – and the feet will push out at an angle.
She also had a habit of dipping her finger in water and smoothing down the little peaks after piping. This seemingly harmless gesture disrupts the surface tension of the batter, leaving one side with a thicker skin than the other.
The Fix:
Hold your piping tip at a perfect vertical, 90 degrees to the tray. Apply pressure evenly from the centre, and do not pipe in a circular motion. After piping, leave the peaks alone – they will settle flat on their own during the resting stage, and the skin will form evenly across the surface.
Case 3: Wrinkled Surfaces – Dull, Crepey Shells
A home-based pastry chef kept pulling macarons out of the oven with wrinkled, dull surfaces that resembled aged skin – absolutely none of that smooth, glossy shine she was after.
She assumed the almond flour was not fine enough, so she invested in an ultra-fine brand and sifted it three times. The wrinkles persisted.
The true culprit was humidity during the skinning stage.
Before going into the oven, macarons must develop a dry skin on the surface. This skin locks moisture inside the batter so that expanding gases are forced downward to form the feet.
If the ambient humidity exceeds 60 percent, or if there is moisture in the air (say, a kettle boiling nearby), that skin will not form properly. The surface stays damp, and when the shells hit the oven, the expanding air bursts right through the top, leaving those telltale wrinkles.
The Fix:
1. Run a fan or a dehumidifier during the resting period, keeping humidity below 50 percent.
2. Adjust resting time based on your environment: 15 to 20 minutes on a dry day, but possibly 30 to 40 minutes when it is humid.
3. The test for a proper skin: lightly touch the surface with your fingertip. It should feel dry, not sticky, and have a slight springback.
She also added a neat trick: after the skin forms, mist a very fine layer of water over the shells just before baking. This creates delicate, hairline cracks on the surface, giving the finished macarons a lovely artisanal texture.
Three General Rules to Keep You Out of Trouble
1. Always sift almond flour with powdered sugar.
Sifting almond flour on its own is inefficient and frustrating. Mix the almond flour and powdered sugar together first, then pass them through a sieve twice. Discard any coarse bits that will not go through – do not force them. Those coarse particles are exactly what cause rough, pitted shells.
2. Every oven has its own personality.
One oven set to 180°C might actually be running at 175°C, while another might hit 190°C. Buy an oven thermometer and adjust based on the real temperature. Macarons are far more sensitive to temperature variations than something like a chiffon cake – a 3-degree difference can produce completely different results.
3. Do not chase the "perfect recipe."
The variables affecting macarons are endless: brand of almond flour, freshness of egg whites, kitchen humidity, oven accuracy, piping pressure, skinning time – the list goes on. Every recipe is just a starting point. You will need to tweak based on your own setup.
Keep a log of your parameters and results for every batch. After three to five attempts, you will begin to see a pattern and find the combination that works best for you.
